Redesigning Work With AI: Start With the Workflow, Not the Tool
AI can change task allocation, decision quality, coordination, and capability needs. The useful starting point is the work system, not a generic inventory of tools or a blanket automation target.
The problem to solve
AI discussions can jump quickly from a tool demonstration to an organization-wide promise. That skips the practical questions: which work changes, where judgment remains necessary, what controls are required, and how roles, handoffs, and capability will adapt.
The risk is not only unsuccessful adoption. It is redesigning isolated tasks while leaving the workflow, accountability, and decision conditions unchanged.
The Work & Theory principle
Use AI to eliminate administrative work—not human judgment. Begin with the outcome and workflow, then decide where technology can support, automate, accelerate, or make a decision more visible.
Diagnostic questions
Select one bounded workflow rather than treating AI as a single transformation project.
- What outcome does the workflow produce and for whom?
- Which tasks are repetitive, judgment-intensive, relationship-dependent, or control-sensitive?
- Where does information wait, get re-entered, or lose context?
- Which decisions could be better prepared without being delegated?
- What new failure modes or review needs might be introduced?
- Which roles need capability, capacity, or authority to work differently?
- What evidence would tell us the redesign is helping the work rather than merely adding activity?
Practical next actions
Map the current workflow, then mark candidate changes as automate, assist, augment judgment, or leave unchanged. Name the human owner and review point for each meaningful output.
Run a bounded experiment with a defined workflow, affected roles, controls, and review date. Use what the work shows to decide whether broader redesign is warranted.
